The I.M.P.A.C.T. Framework
Kaleidoscope IMPACT gives leadership an independent, evidence-supported view of actual project condition, what is driving it, what exposure it creates, and where intervention can still change the outcome.
| I | INVESTIGATE | Establish actual project condition through evidence, project records, systems, and stakeholder perspectives. |
| M | MAP | Map conditions across the eight Diagnostic Dimensions and identify relationships, dependencies, and exposure. |
| P | PINPOINT | Identify the material findings, control gaps, execution barriers, and emerging threats that matter most. |
| A | ANALYZE | Determine root causes, cross-dimensional effects, trajectory, materiality, and potential consequences. |
| C | CLARIFY | Clarify management priorities, required decisions, intervention opportunities, and the actions capable of reducing exposure. |
| T | TRANSFORM | Transform the diagnosis into a prioritized, executable 30/60/90-Day Action Roadmap designed to change project trajectory. |
What Leadership Receives
8 Diagnostic Dimensions. One Integrated Diagnosis.
-
Are we delivering the right thing?
-
Can the right people make the necessary decisions?
-
Can the project realistically be delivered when promised?
-
Do we understand what delivery will actually cost?
-
Do controls adapt when project really changes?
-
Is planned work becoming completed, accepted outcomes?
-
Do the people who affect delivery know, understand, and act on what matters?
-
Can leadership see the truth early enough to change the outcomes?
From project uncertainty to management clarity and action.
Projects can appear stable while delivery risk is building underneath the reporting. Milestones move without a credible recovery path. Forecasts fail to reflect known exposure. Decisions remain unresolved. Changes accumulate outside formal controls. Stakeholders hold different versions of the truth. Leadership receives information, but not necessarily the insight needed to act.
Kaleidoscope IMPACT gives leadership an independent, evidence-supported view of actual project condition, what is driving it, what exposure it creates, and where intervention can still change the outcome.
| Executive Diagnostic | A concise, executive-ready view of overall project condition, trajectory, exposure, and the management implications that matter most. |
| Eight-Dimension Condition View | An integrated assessment of Direction, Governance, Schedule, Financial Control, Risk & Change, Delivery, Communication & Stakeholders, and Management Visibility. |
| Material Findings and Root Cause | Evidence-supported findings that distinguish symptoms from the underlying conditions actually driving performance. |
| Cross-Dimensional Exposure Analysis | A view of how conditions propagate across the project, where risks compound, and where management intervention can create the greatest leverage. |
| Prioritized Interventions | Clear separation of what leadership should act on now, stabilize next, build and improve, or continue to monitor. |
| 30/60/90-Day Action Roadmap | A sequenced path that translates the diagnosis into owned, measurable action designed to stabilize the project, restore control, reduce exposure, and improve performance. |

WHEN TO CALL KALEIDOSCOPE
Kaleidoscope IMPACT can be used when a project is visibly struggling or before problems become visible. Common triggers include repeated schedule movement, unexplained cost pressure, unresolved decisions, leadership transitions, stakeholder conflict, inconsistent reporting, major phase transitions, significant change, funding or oversight concerns, or simply the need for an independent view before an important commitment is made.
A FOCUSED, INDEPENDENT ENGAGEMENT
A typical diagnostic is targeted for completion within approximately 10–15 business days after substantially complete requested evidence and reasonable stakeholder access are available. Kaleidoscope reviews the evidence, conducts targeted interviews, tests reported condition against underlying records, develops findings and root causes, validates material facts, prioritizes interventions, and briefs leadership.
The client's stated concern establishes the starting point of the diagnostic—not its conclusion. Kaleidoscope follows the evidence within the authorized scope.
FROM DIAGNOSIS TO ACTION
The engagement is completed with the Executive Diagnostic and 30/60/90-Day Action Roadmap, and Kaleidoscope can provide separate post-diagnostic support through Implementation Consulting, Project Recovery & Project Controls, Owner's Representative / Infrastructure Project Management, or Fractional PM/PMO services.
